Project Overview
Popswap is a fashion platform which main USP is providing the users with the opportunity to swap and borrow clothes from each other in the most inspiring and seamless way possible, however, the idea of Swaping and Borrowing clothes was not supported by their digital interface and usability flows, resulting in their users not understanding the main purpose of the app, leaving the application with lower user retention numbers as the time passed by.
Design Methodology
Utilizing the Design Thinking approach, I embarked on this project, creating hypotheses and seeking out solutions for the digital issues experienced by users, all the while maintaining alignment with the organization's goals.
Research
To understand what does/doesn't lead to activation and product-market fit, 100 interviews were performed with users who have churned (not added a post) and 70 interviews with power users (users who have made a swap/borrow).
User Journey Analysis
Investigate and identify pain points or barriers that led to disengagement. Similarly, analyze and uncover what elements or features contribute to high engagement.
Feature Assessment
Evaluate the features and functionalities of the product to understand which ones resonate with users, to prioritize feature enhancements or developments.
User Feedback Compilation
Gather qualitative feedback from both churned users and power users to understand their motivations, needs, and experiences. Look for patterns, common pain points, or delight factors that can inform product improvements.
Segmentation and Persona Development
Segment users based on their behavior, preferences, and needs. This can guide targeted product development and marketing strategies).
Insights
After conducting user interviews and analyzing the gathered data, this were the highlighted pain points to take into consideration for usability and engagement improvement.
Users need help understanding the app and what to post
The user needs to understand the WHY while still in the signup flow to enable them to move further down the funnel as quickly as possible. Understanding the WHY, they will add more stylish posts and tag them for swapping and borrowing (as this is already something they are doing with their friends). They will also invite stylish friends as they understand this means they get access to their must-have outfits.
Users need to have a clear of vision of how the app alllows them to access an unlimited closet by sharing their wardrobe with the community.
When it comes to swapping and borrowing, users have a hard time understanding that Popswap is not a traditional marketplace where you are expected to “get rid of” clothes, bags, and shows by selling them to strangers. This also makes them hesitant about what to post: “Am I supposed to swap and borrow clothes with and from strangers?”
They love when they see friends that are already using the app.
When they see that their friends are using Popswap, they get more excited to use the app, add posts, swap, etc. Seeing their friends on the app helps them understand the WHY. The app needs to support users tp understand which friends they have that already use the app and simplify the process for them to invite more friends.
Definition
Based on the findings from the research process. the following changes were to be performed➡️
The focus for each of the changes was on delivering a product that users not only understand but also find valuable and genuinely want to use.
Introduce the WHY and HOW of the app early in the sign-up process to ensure the users immediately grasp what Popswap offers.
Highlight friends in their community that are already using the app. For them to feel that the app is a safe community and environment, is important to see that people around them are already in the platform.
Highlight the Swap/Borrow functionalities within the "FEED" to trigger users to use interact with it, and don't get lost in the idea that posts are purely inspirational.
Tailor and present relevant content to the users is highly needed, for them to find other users they may want to swap/borrow clothes with. Otherwise, they will never feel seen/represented to actually ask for a swap/borrow.
Ideation / Iteration
Based on the previous analysis, I started re-creating the flow architecture and low-fi concepts for primary use cases based on the user needs.
Prototyping and mapping user journeys allowed me to share with developers so i could have a beta version to be able to develop testing and iteration sessions with key users to provide feedback on changes and revise if those changes pertain to their previous needs.

Now time for design!
After the conceptualization process, I started to develop the design of the new flow and interactions to present within the app. This included creating and applying the new style guide (as the brand went through graphic rebranding), developing a design system that was adecuate an in-line with the
new graphic line.
Final Solution
Key Improvements
Now, before the user signs up, the app gives them a glimpse of WHY they should be in there, seeing a personalized feed based on their preferences, at the same time that they have a HOW TO video tutorial presented always at the upper section of their Feed Page.
In the main feed the Follow and Swap/Borrow Buttons are added on top of each user post, to remind the community of what and which are the main functionalities within the app, and that they can be achieve by just a couple clicks!
An algorithm based on the user preferences is used, in order to find relevant content from users that might share same style or fashion preferences as them, making them more prone to want to exchange/borrow clothes from them. This parameters were worked on Django. (Sorry cannot show this code part🤫)
Now, different Pop-up and triggers have been added, allowing users to find a trusted person within the app, making them feel safe with the community, which help them to trust that the swap/borrow process they might go through will be easy to follow.
Results
After the Beta version was released and tested within Popswap Brand Ambassadors, the final version was launched with this new integrated features in March of 2024, seeing the following results➡️
After this period, several iterations have been continously made to make sure we keep nurtuting the current users, at the same time that we provide them easiness of use and a seamless experience, to keep and increase retention levels, at the same time that we increase downloads by word of mouth and organic marketing strategies.
